The challenge
A global eCommerce brand shipping 400+ TEU a year was watching ocean transits stretch past five weeks on its core Asia–US lane. Expedited air was plugging the gaps — and quietly adding 22% to annual freight spend while customer delivery promises slipped.
The approach
Instead of choosing between slow-cheap and fast-expensive, we split the flow. Replenishment stock stayed on ocean FCL into two regional DCs, while the long tail of SKUs moved on weekly consolidated air — then both streams merged into the same WMS-driven last-mile network. One milestone feed covered all three legs, so planners saw a single ETA per order.
The outcome
Average door-to-door transit fell from 14 days to 9.8 — a 30% cut — while total landed cost dropped 11% as emergency air charters disappeared entirely. Peak season ran without a single stockout on the converted lanes.
Your network probably has the same hidden middle: freight urgent enough to fly, routine enough to plan. We find it with a free lane analysis.
